How Charities Can Adopt AI Safely Without Risking Trust

In 2023, an eating-disorders chatbot was pulled after offering weight-loss advice that directly contradicted clinical guidance.


More recently, a different organisation successfully deployed AI in the background to flag safeguarding concerns, dramatically increasing their reach while making their people feel better supported.


Both tools technically “worked” as designed. So why were their outcomes so dramatically different?


With 76% of UK charities now using AI (Charity Digital Skills Report 2025), we are no longer in the 'if' phase; we are in the 'how' phase.


From my years leading charity innovation and operations, the issue I see isn't usually a tech failure; it’s a mismatch of logic. Right now, we are witnessing a trend of applying Silicon Valley’s transactional "move fast and break things" approach to transformational human services. In a business transaction, like buying a jumper or booking a flight, success is measured by speed. Every second of friction is a waste of money.


Charities need this speed too, for processing donations, answering basic queries, and filing reports. However, we must distinguish between transactional speed (which we should maximise) and transformational care (which requires a different pace). When delivering services those pauses and unscripted conversations are high-value interactions where the real mission impact happens.


As the sector faces continued pressure to do more with less, AI support is inevitable. However, if we use these tools to simply make our staff “faster robots,” we won’t just cut waste but risk accidentally cutting the connections that deliver impact. In my latest series, I tackle the challenges of AI in charities head-on.

The relational core: your charities' hidden operating system AI must protect


Every charity runs on two interdependent operating systems. If you don’t know the difference, you aren’t ready to pilot AI.

  1. The Formal System: Your organisational chart, your CRM, and your Standard Operating Procedures (SOPs). This is what most current tech solutions are designed to optimise.


  2. The Relational Core:  The invisible network of trust, intuition, and judgment that actually gets the work done.


In the charity world, efficiency is essential. Now more than ever, every donor pound must work as hard as possible. However, efficiency is not the same as speed at all costs. In mission-driven work, listening, pausing, and truly being with people are not inefficiencies; they are core service features.


When we optimise only for speed, we may move faster, but we risk eroding the relational infrastructure of trust that keeps beneficiaries safe. Efficiency should fund our empathy, not replace it. The goal is precision where it matters least and presence where it matters most: to be relentlessly efficient in our administration so we can be deeply, reliably present in our care.

Paying down charity's relational debt: how AI can reduce burnout, not add to it

We often discuss technical debt, the cost of maintaining crumbling legacy IT. I'd argue the charity sector is actually drowning in relational debt.


For decades, frontline staff have become data-entry clerks: we make them work for the CRM instead of making the CRM work for them. That forces human relationships into rigid digital boxes, creating a backlog of burnout and shadow systems that are fragile, not officially monitored and risky. AI shouldn't add more features to the formal system; it should pay down relational debt.


The goal isn't to automate empathy. The goal is high-velocity administration. This is your first 'quick win.' By targeting AI at the drudgery that exhausts staff, like meeting notes, data entry, and report drafting, you immediately return hours of capacity to your team which can be reallocated to the high-stakes human work machines cannot (and arguably should not) do.

What AI can't replicate: the 4 essential human muscles in charity services


Before contemplating any AI implementation, you must explicitly identify and understand these four inherent human capabilities that AI cannot currently replicate. Your AI strategy must, therefore, protect and amplify them:

  • Trust Ties: Rapid, informal escalation: A volunteer texts a known social worker and, within minutes, the worker calls a distressed client to de-escalate.


  • Gray-zone confidence: A receptionist senses a caller needs warmth rather than procedure and offers a gentle joke and reassurance at the right moment.


  • Institutional Instincts: Before a tense multi-agency meeting, the chair privately primes a skeptical partner so the meeting starts on neutral ground.


  • Crisis Flex: Partners agree a short-term, informal workaround during a surge week so no one is left without support.


To ensure your AI-driven efficiency is sustainable, you must first identify the human 'muscles' that provide your service's resilience. For example, when you automate the front desk or the intake form to just save staff time, without care you are potentially severing the trust ties that allow a crisis to be caught early. Ultimately increasing your operational risks.

This framework offers a simple, frontline-led way to integrate AI into service operations so it strengthens your relational core. It’s designed to work without big budgets and to keep people, not systems, at the centre of change.

MAP: Understanding what must not break


  • Before introducing AI, make the invisible relational work visible. Map how your service really functions at the human level: where judgment, safeguarding, and informal coordination happen, and where staff carry hidden cognitive load.

  • This isn't a months-long study; it's a focused exercise to clear the path for fast, safe AI adoption by creating clear guardrails for what technology can safely absorb.


MEASURE: Tracking impact on relationships, not just speed


  • Responsible AI pilots measure more than efficiency. Alongside time and cost savings, track whether psychological safety, equity, tone, and trust are improving or degrading.

  • Measurement must also include equity. Gains that help some groups while disadvantaging others are not success. Pilots should surface who benefits, who drops out, and whether speed or automation introduces bias across language, culture, or access channels.


MAGNIFY: Amplifying human impact with confidence


  • Post-pilot, use AI to amplify human work, not replace it.

  • Start cautiously and build a clear assurance trail for leaders and trustees. Crucially, be willing to scale what works, pivot what needs fixing, or kill what introduces risk.

Getting funders to invest in human capacity for AI in charities

Funders are increasingly aware of the risks associated with uncritical AI adoption. Frame your "human glue" mapping and relational-health monitoring as an essential risk-mitigation activity that also underpins long-term impact.

Copy/paste this into your next grant application:“We request £[X] to map our 'human operating system' prior to technical implementation. Funds will pay for frontline co-design workshops, a six-week Service Health Index audit to baseline risk, and ring-fenced hours for staff to stress-test the system. This will mitigate potential safeguarding failures and stakeholder buy-in risk, while enhancing long-term impact through increased service retention.”

The “human in the loop” myth: Why constant supervision fails

You’ll often hear that charities must have a “human in the loop” at every stage. In practice, that advice is well-intentioned but flawed. If a human has to manually check every AI action, you remove most of the capacity gains that justified using AI in the first place.


You also create a new risk, alert fatigue. Reviewing thousands of low-risk tasks leads people to zone out and rubber-stamp mistakes. Paradoxically, trying to watch everything often means you see nothing.


What charities actually need is human oversight at the points where risk, judgement, or accountability matter. This is often referred to as moving from being in the loop (doing the work) to on the loop (supervising the system).


Think of it like a hospital ICU monitor. A doctor does not stand by the bed staring at the heart rate every single second. Instead, the machine monitors the data, and the doctor only rushes in when the alarm sounds.


Importantly, on-the-loop does not mean "hands-off." While the doctor doesn’t stare at the monitor, they are still legally and professionally responsible for the patient. In a charity context, if the AI fails to trigger an alarm (a false negative), a human is still accountable for the oversight. Oversight design must include regular stress tests and manual spot checks to ensure the alarms are still working as intended.


In 2026, a more practical approach is human at the right points model:


  • People design the rules: define what AI may do, must never do, and where escalation is mandatory (your “do-not-break” boundaries).


  • AI handles volume, but not judgements: Triage, draft, summarise, prioritise, and flag patterns at scale in low-risk work.


  • People intervene at predefined risk thresholds: Review by a person is triggered when:

    • a decision affects eligibility, safeguarding, or access to support;

    • model confidence falls below an agreed threshold;

    • an outcome deviates from normal patterns; or

    • the decision would be difficult to justify publicly.


  • People remain accountable: A named role owns each decision category and can explain, override, and learn from outcomes. Critically, they must also perform spot audits periodically, reviewing cases where the AI did not trigger an alarm to ensure the logic remains sound.


This preserves efficiency without sacrificing trust. Boards shouldn’t ask “Was a human involved?”. Instead they should ask: Was a person involved at the right point, for the right reason?


💡Quick test: If this AI output were wrong, exactly when would we want a person to have stepped in and do we have that trigger defined?  If you can’t answer confidently, you don’t need more humans in the loop, you need clearer oversight design.


The risks of rushing AI in charities: erosion of trust and impact


If charities rush into automation without explicitly understanding and valuing their relational core, the result isn't usually a dramatic system crash. It is a slow, hidden drift that gradually erodes trust and impact:


  • The "difficult" or "messy" cases, which often define your mission, get dropped because the AI can't categorise them.

  • Trust erodes with service users because the tone is subtly off, or the response feels impersonal.

  • Staff burnout increases as they are left to clean up the edge cases and unintended consequences the AI missed.


Mapping the relational core isn’t sentimental. It’s strategic. When relational systems are surfaced and protected, technology doesn’t displace humanity; it amplifies it. Find out more in part 2.

  • Brittle steps: where small errors cause big harm (capture top 3–5).

  • Informal handoffs: where tribal knowledge passes between people.

  • Safety pauses: decisions that require a human judgement and should not be automated.


Put that map on a single page and use it to set automation ‘no‑go’ zones and testing priorities.

Q4. What should we measure in an AI pilot for charities?


Use a balanced scorecard: operational measures (cycle time, first‑time resolution, rework/redo rate) and relational measures (short staff pulse, beneficiary satisfaction themes, equity checks such as dropout or referral rates by group). Track both cohort and disaggregated results by demographics. If improvements are purely operational and relational measures worsen or stay flat, do not scale.
